The Shrimp Heads: Where Your Real AI ROI Is Hiding
By R. Anthony Pearl, Founder & Operator · July 21, 2026
When we started a large commercial shrimp farm on Pine Island — a small drinking island with a fishing problem, as we used to joke — the local wild-catch fishermen weren’t thrilled. Everyone assumed a farm at scale would gut their business. The opposite happened.
Because we sold our shrimp at a premium, we didn’t undercut them — we lifted the whole market. Good local shrimp got more valuable, and theirs came up with it. So we made a deliberate call: never really compete in our own backyard. The one thing we did sell locally? Shrimp heads — near-worthless to us, but prized by the crabbers, because the wild crabs preferred our cultured heads to any other bait. New producer and old industry, coexisting on one small island.
Most owners think AI is a teardown. It isn’t.
When a business owner first thinks about AI, they picture replacement — the farm that puts the fishermen out of work. That fear kills more projects than any technical limitation. But the highest-ROI AI I’ve ever put into a business is almost never a teardown. It’s coexistence: the new thing running alongside what already works, quietly making it worth more.
The money is in the shrimp heads
Here’s the part people miss. The best return usually isn’t the flashy, front-of-house automation everyone’s staring at. It’s the shrimp heads — the overlooked byproduct of a process you’ve walked past for years. The report nobody reads that’s quietly three hours of someone’s week. The data you already collect and never use. The repetitive step everyone accepts as “just how it works.” Worthless-looking — until you find the crabber who prizes it.
How to find yours
You don’t find it by shopping for tools. You find it by looking at where your team’s time actually goes — the boring, repeated, unglamorous work — and asking which piece a week of the right automation would quietly remove forever. That’s the whole point of finding your first use case the operator’s way, and why the most valuable automation is usually the obvious one nobody bothers to build. Start there. Ship it. Let the return fund the next one.
AI won’t kill your business any more than that farm killed the fishermen. Handled by an operator instead of a vendor, it does the opposite — it lifts the whole thing. Start with the shrimp heads.
